If you want a quick read on where AI is heading in the real economy, stop looking at model leaderboards for a moment and look at data centres.

In the last few days, a single deal made that point very clearly. A KKR and Singtel-led consortium agreed to acquire the remaining stake in ST Telemedia Global Data Centres (STT GDC), valuing the business at S$13.8 billion (enterprise value).

This is not just a big infrastructure transaction. It is a signal: AI is turning compute, power, and cooling into strategic leverage, and Asia is where that leverage is being contested.

What happened (and why it matters)

Reuters reports the consortium will buy the remaining ~82% for S$6.6 billion (US$5.2B), with KKR holding 75% and Singtel 25% after completion, with the deal expected to close in H2 2026, subject to approvals.
STT GDC operates across multiple markets and has multi-gigawatt design capacity, positioning it squarely in the path of hyperscaler and AI workload growth.

The important part is what this represents: capital is flowing to whoever can secure the “picks and shovels” of AI, namely capacity, power access, and high-density capability.

The hidden AI constraint is not models, it is infrastructure reality

AI strategy often sounds like a software conversation, copilots, agents, prompts, governance.

But the scaling constraint is increasingly physical:

  • Power availability

  • Cooling

  • Rack density (GPU-heavy deployments)

  • Time to build

  • Grid and sustainability constraints

This is why major real estate and infrastructure analysts are explicitly calling out an Asia Pacific data centre boom continuing into 2026, driven by hyperscaler investment and the CPU to GPU shift.
JLL’s 2026 outlook also frames 2026 as a year defined by AI demand and power constraints, not just demand in abstract.

Why Singapore is central to the Asia story

Singapore is a premium hub, but it is also a constrained hub.

On one hand, Singapore remains a strategic gateway for regional cloud and enterprise workloads. On the other hand, supply is tightly managed, with policy and sustainability criteria increasingly shaping approvals and expansion.

A good example is Singapore’s DC-CFA2 (a call for new data centre capacity) which includes a 200MW call and sustainability requirements, with applications due 31 March 2026.
That policy posture is effectively saying: “Capacity can grow, but only if it meets strategic and sustainability thresholds.”

At the same time, Singtel is actively positioning Nxera for AI-grade infrastructure, including a newly announced high power-density, energy efficient multi-tenant facility (announced 9 Feb 2026).

Put these together and the strategic picture becomes clearer: Singapore is doubling down on quality of infrastructure, not just quantity, while capital hunts for scalable platforms across Asia.

The regional spillover, why secondary markets are getting hotter

When prime hubs tighten (power, land, approvals), demand does not disappear, it relocates.

We are seeing more attention shift to secondary markets and nearby alternatives as investors and operators balance constraints in mature hubs with growth elsewhere.

For enterprise leaders, this matters because it influences:

  • latency and service performance trade-offs

  • data residency and regulatory posture

  • vendor selection and resilience planning

  • cost structure for AI-heavy workloads

So what, for enterprise leaders, founders, executives

Here are the practical implications that tend to get missed in AI strategy decks.

1) Your AI roadmap has a compute and capacity price tag, and it is volatile
As AI infrastructure scales, capex and operating costs are increasingly shaped by component pricing and build constraints. This bleeds into cloud pricing, project economics, and the real cost of “AI at scale”.

2) Data centre capacity is now a competitive enabler, not a background utility
In sectors where speed matters (retail, fintech, logistics, media), the ability to run high-density workloads and scale reliably becomes time-to-market advantage.

3) CMOs should care because customer experience and growth are becoming compute-bound
Personalization, experimentation velocity, real-time decisioning, creative production, and agentic marketing ops all depend on infrastructure reliability and cost. When the underlying economics shift, marketing plans need to adapt quickly.

4) Governance is expanding, from “AI policy” to “infrastructure risk”
Once you accept that AI is operational infrastructure, your risk surface includes vendor concentration, geopolitical exposure, sustainability constraints, and resiliency planning, not only model risk.

Boards and senior leaders should be asking: Where does our AI run, what are our dependencies, what happens if capacity tightens?

Power and cooling constraints are forcing trade-offs. Singapore’s DC-CFA2 criteria make that explicit, and many markets will follow.

Angle 3: “Data centre strategy is becoming an Asia growth strategy”
Deals like KKR-Singtel-STT GDC are not just financial, they are positioning moves for where AI-led growth will be served, and at what cost.

A simple checklist leaders can use this quarter

If you want to make this actionable inside an enterprise, ask these six questions:

  1. Which AI workloads are “mission critical” by end of 2026, and what infrastructure do they require?

  2. Are we locked into a single provider, and what is our resilience plan?

  3. What data residency constraints shape where we can run workloads in Asia?

  4. Do we have a cost model for inference at scale, not just pilots?

  5. What sustainability constraints could affect capacity, approvals, or pricing?

  6. Who owns this conversation internally, IT, digital, risk, procurement, or a cross-functional steering group?

Closing thought

The AI conversation is maturing. It is moving from “what can the model do?” to “what can the organisation reliably run, govern, and scale?”

That is why data centres are the battleground.
