The Hidden Risk of AI Productivity: Losing the Entry-Level Craft That Creates Future Leaders
For the last decade, most career progression followed a familiar logic.
You start with execution, learn the craft, earn trust, and move into higher-leverage work: strategy, judgment, leadership, and decision ownership.
AI is not simply speeding up execution. It is changing the shape of the ladder itself.
That is why the right question is no longer “Which jobs will AI replace?”
The better question is “Which parts of the ladder still exist, and how do we make sure we are not removing the very rungs that create future leaders?”
The fundamental shift: from “doing” to “orchestrating”
In many functions, AI is absorbing tasks that used to be the training ground for early-career talent.
Drafting. Summarizing. First-pass analysis. Basic research. Simple reporting. Content variations. Even parts of coding and testing.
That sounds like productivity. And it can be.
But it also introduces a structural risk: if you remove too much of the entry-level craft, you create a generation that can operate tools but has not built the underlying judgment.
The ladder becomes steeper, not flatter.
Why this matters for CMOs and enterprise leaders
Marketing is one of the first places this shows up because marketing is a factory of “work products”:
customer-facing language
positioning and messaging choices
segmentation and prioritisation
campaign design and optimisation
reporting narratives that shape decisions
AI can accelerate all of that. It can also amplify mistakes at scale.
So the strategic challenge is not whether to use AI. Most teams already are.
The challenge is this: how do we redesign roles so that AI enhances human judgment, not replace the learning path that creates it?
Three patterns I’m seeing in how the ladder changes
1) Junior roles shift from “producer” to “quality operator”
Instead of being measured by volume of output, early-career talent will be measured by:
briefing quality (asking the right questions)
review and verification (spotting errors, claims, missing context)
building reusable assets (templates, playbooks, checklists)
instrumenting results (what worked, what did not, why)
This is a significant change. It requires training. It also requires managers to stop treating juniors as pure “throughput”.
2) Mid-level roles become “workflow owners”
The new premium skill is not tool usage; it is workflow design:
deciding where AI fits
where humans must stay in the loop
What gets logged
What gets approved
What is measurable
In other words, mid-level becomes product management for internal work.
This is why “AI upskilling” fails when itis just prompt training. The real skill is operational design.
3) Senior roles become “accountability and governance”
As AI becomes embedded in customer-facing and revenue workflows, the leadership requirement becomes:
clarity on decision rights
boundary setting (what AI can do, what it cannot)
risk ownership (privacy, brand safety, compliance, bias)
readiness for incidents (audit trails, rollback plans, escalation)
The ladder is not disappearing. It is moving upward into responsibility faster.
The risk nobody wants to talk about: removing the apprenticeship layer
If AI does 70 per cent of the “first draft” work, then who learns how to draft?
If AI creates the first analysis, then who learns how to reason from messy inputs?
If AI writes the first campaign plan, then who learns the craft of trade-offs?
This is why leaders should treat the early-career layer as strategic infrastructure, not a cost line.
You do not want a future team full of people who can operate AI but cannot diagnose when it is wrong.
A practical operating model for AI-shaped career ladders
Here’s a model leaders can apply without turning it into transformation theatre.
Step 1: Split work into 3 buckets
Automate: low risk, repetitive, easily reversible
Augment: speed up, but human judgment stays primary
Protect: tasks that should remain human-led due to risk, ethics, or strategy
Do this by workflow, not by role title.
Step 2: Define “quality gates”
For anything customer-facing, reputation-sensitive, or regulated:
verification requirement
approvals
audit logging
brand and policy checks
Make this simple, consistent, and visible.
Step 3: Redesign progression with evidence
Your ladder should explicitly train:
judgment
review and verification
systems thinking
stakeholder decision-making
governance literacy
This becomes the “new craft”.
What I would tell a mid-career professional right now
Do not position yourself as “AI fluent”. Everyone will say that.
Position yourself as someone who can do three things:
deliver outcomes with AI responsibly
redesign workflows, not just tasks
prove quality and decision discipline
That is the durable value.

If we get this right, AI raises the floor, increases leverage, and creates better jobs.
